The Leak Is Almost Never Where You Think
Here’s the single most useful fact in flat roofing: the field of the membrane, the big open sheet, almost never leaks. The overwhelming majority of leaks we trace come from the details: the seams where sheets join, and the flashings where the roof meets everything that isn’t roof. Walls, curbs, pipes, drains, edges. If your building has a leak, odds are it lives at one of those joints, and knowing that turns a mystery into a checklist.
Why do the details fail first? Because they’re where the roof moves. The field expands and contracts as one sheet, but at every wall, curb, and penetration, the membrane is anchored to something that moves differently than it does. Steel curbs, masonry walls, and plastic pipes all expand at different rates than the membrane, and Chicago’s temperature swings work those joints every single day. Add that flashings are three-dimensional work, cut and formed by hand on installation day, and you get the truth of the trade: a roof is only as good as its worst detail.
The Usual Suspects, In Order
- Rooftop unit curbs. The number one offender on commercial roofs. Every HVAC unit sits on a curb wrapped in hand-formed flashing, vibrating gently, year round, with service techs stepping around it. Leaks here drip into the building near the unit and get blamed on the unit itself, sometimes for years.
- Parapet walls and coping. The membrane turns up the wall and is capped by metal coping. Open coping joints, failed sealant, and cracked wall flashing let water in behind the roof, where it travels down inside the wall and appears far from the source.
- Pipe boots and pitch pans. Every pipe, conduit, and gas line through the roof wears a boot or sits in a sealant-filled pan. Pitch pans in particular are maintenance items by design. The sealant shrinks, cracks, and needs topping off, and nobody remembers to do it.
- Edge metal and terminations. Where the membrane ends at the roof edge, it’s clamped and sealed. Wind works these edges constantly, and a loose termination lets wind drive rain under the membrane sideways.
- Field seams. How they fail depends on the system. Heat-welded TPO seams are essentially fused into one sheet, so good welds rarely fail, but a cold weld from installation day waits years to open. EPDM seams rely on tape or adhesive, which age. Modified bitumen laps depend on the torch or adhesive work being right the whole run. How to Trace It Yourself, Roughly
You won’t pinpoint a breach from the ground, but you can narrow it. Map the interior drip against a roof plan: what’s directly above, and what’s uphill of it toward the slope? A leak that appears only in wind-driven rain from the west points at a west-facing wall or edge detail. A leak near an HVAC unit that started after the last service visit points at the curb. A stain that spreads during thaws points at a detail on a drainage path, and winter makes everything worse, because freeze-thaw cycling is a pry bar that works open seams all season. Bring your notes to the assessment; a good leak history cuts diagnosis time in half.
Where Patching Is Honest, and Where It Stops
Let’s be fair to patching: a failed pipe boot or one bad curb flashing on an otherwise sound roof is a legitimate repair. Details are the serviceable parts of a roof, and we’ll tell you when that’s all you need, in writing. We don’t sell repairs, so we’ve got no reason to call a boot replacement a roof replacement.
The line gets crossed in two ways. The first is mastic creep: every visit, another trowel of roof cement smeared over a moving joint. Mastic over a joint that moves is a calendar, not a fix; it splits on schedule and traps water behind it while it fails. The second is frequency. When the seams and flashings fail one after another around the roof, they’re not separate problems. They’re one problem: an assembly at the end of its life announcing it at every joint. Chasing them individually is how buildings spend a roof’s worth of money without getting a roof. The repair-or-replace framework shows where that math flips.

Frequently Asked Questions
My leak is right next to the HVAC unit. Is it the unit or the roof?
It's the most common confusion in commercial roofing, and it runs both ways. Units leak condensate and rain through their own panels; curbs leak through failed flashing. A tell: unit problems often leak whenever the unit runs, flashing problems leak with rain and thaw. The assessment checks the curb flashing directly, so you stop paying HVAC techs to chase a roofing problem, or the reverse.
How long do flashings last compared to the roof itself?
Shorter, and that's by design in some cases. Sealants and pitch pans are maintenance items measured in a few years, not decades. Formed flashings and boots generally give less service life than the field membrane because they work harder. A roof that gets its details serviced on schedule routinely outlives an identical roof that doesn't by years.
Can you replace just the flashings and keep my existing roof?
If the field membrane and insulation are genuinely sound, re-flashing failing details is a real repair strategy, and our report will say so even though we don't do that work. But flashings failing all over a roof usually signal the whole assembly is aging out together. The core samples and photos will tell you which situation you own.
